Reading orders by stakeholder

Different stakeholders want different paths through the docs. Below are six suggested reading orders — use whichever matches your role. Items marked (auth-gated) live under the sign-in-required /private-docs/ tier on lbzfai.com.

A. First-time public visitor

Someone who landed on lbzfai.com/docs/ via search or a link, with no prior context.

1. README.md — what this project is + the two-tier structure overview
2. project-charter.md — what we’re building and why, in plain English
3. 40-prototype/architecture.md — one-page system diagram
4. 30-decisions/accepted/ — skim the 6 ADRs to see what’s locked
5. 50-research/paper-plan.md — IEEE publication target, claims, venue

B. ITBA collaborator (research-focused)

A PhD on the BA twin-hardware install or paper co-author candidate.

How this is organized

PM overlay (decays fast, lives at the top):

• 00-now/ — this week’s plan, blockers, ship list
• 10-gates/ — pass/fail checklists for milestones (Argentina, July, paper)
• 20-questions/ — one file per OPEN question
• 30-decisions/ — ADRs; closed questions become locked decisions

Design content (long-lived):

• 40-prototype/ — make the system work and ship in July
• 50-research/ — the IEEE paper and everything that defends it

Containment:

• 60-parking/ — Phase II ideas that keep trying to sneak into Phase I
• 90-meta/ — frozen agent reports, tooling, structural history
